    CH.06SPECIMEN FILES — HOW A FIX LANDS

    What it looks like when the fix holds.

    Three engagements, drawn to scale — the patterns we see most often, run through the method end to end.

    FILE 01 — OPERATIONSCOMPOSITE
    The quote that waited on one desk.
    SYMPTOM
    A ~35-seat freight forwarder. Every quote crossed the ops head's desk — including the exceptions to his own exceptions. Quoting ran two to three days.
    INTERVENTION
    Rate rules for the four in five quotes that never needed judgment; owned escalation lanes for the rest. Built inside the tools they already ran.
    RESULT
    Same-day quotes became the default — 4 of 5 by week six. The approval queue fell from ~60 items a week to 9. Two rate rules were wrong in week one; the escalation lane caught both. That's what it's for.
    DURATION — SIX WEEKS
    FILE 02 — SALESCOMPOSITE
    The pipeline that didn't renew.
    SYMPTOM
    A 12-seat B2B services firm, founder-led sales. Comp paid on the close; 90-day churn was quietly eating the year.
    INTERVENTION
    Re-cut the ICP around who actually renewed. Re-qualified the live pipeline against it — a third came out. Pointed comp at retained revenue.
    RESULT
    Fewer closes — nine fewer that quarter, and that stung. 90-day retention moved from 61% to 84%, and the founder stopped selling work the team would lose.
    DURATION — FIVE WEEKS, PLUS A QUARTER OF COMP RUNNING
    FILE 03 — AI & TOOLINGCOMPOSITE
    The pilot that changed nothing.
    SYMPTOM
    A compliance-heavy services firm, intake documents by the hundred. An AI pilot that demoed well and changed nothing — files still read by hand, 40 minutes each.
    INTERVENTION
    One workflow, end to end: intake → extraction → a human review queue that shows its confidence. AI only at the extraction step, where it beat the manual way.
    RESULT
    12 minutes a file, sign-off still human. The first model we chose was wrong; the queue design made swapping it a two-day job, not a rebuild.
